You can forecast from your own CRM three ways: stage probability, your own historical conversion by stage, and a behavioral read of each deal. Running all three and looking at the spread is more honest than any single number.
Deal value times the configured probability for its stage, summed. Fast, and it assumes every deal in a stage behaves like every other, which is the assumption most worth testing.
The same arithmetic, but using the rate at which your own deals in each stage have actually closed over the last year rather than the configured percentage.
This is almost always more accurate and almost never done, because it requires a query rather than a report.
Score each deal on what the buyer actually did and weight by that instead of by stage. This is the one that catches the big late stage deal with one contact and no activity that both other methods count at 90%.
Run all three. If they agree, you have a forecast. If they disagree by a wide margin, the gap is the interesting part and it tells you exactly which deals to look at.
